How to Time Christmas Dinner So Everything Is Hot at Once

By Fahim · Pocketools · 8 min read

Every year someone in the family asks the same question at about 1:40 pm: "Should the potatoes be in by now?" The turkey is still in the oven, the stuffing needs a different temperature, and there's one oven. The gravy waits on the hob while everyone hovers.

It rarely goes wrong because of the cooking. It goes wrong because the plan starts at breakfast and runs forward on hope.

Pick the minute you sit down, then work every dish backwards from it: rest time, cook time, prep time. Then check that no oven needs two temperatures at once.

Here's the method, with one real example all the way through: the Okafor family, dinner at 2:00 pm for 8 adults and 2 children, a 14 lb turkey, eight more dishes, a main oven with three shelves, a small countertop oven and a four-burner hob.

1. Choose the serve time first

Everything else hangs off this one number. The Okafors eat at 2:00 pm. If you want starters or drinks first, add them as moments before it: guests at 12:30, drinks at 1:15, everyone to the table at 1:55.

Be honest about the time. If the family always drifts in late, plan to serve at 2:15 and enjoy the slack. It's easier to keep a turkey warm under foil for 20 minutes than to rush a half-roasted tray of potatoes.

2. Time the roast backwards

Start with the biggest thing. A 14 lb unstuffed turkey at 325°F (165°C) takes roughly 13 minutes per pound, so about 3 hours. Then it rests for 45 minutes. Count back from 2:00:

StepTime
Prep the turkey (herb butter, lemon, foil)9:45 am
Preheat the oven to 325°F (165°C)10:00 am
Turkey in10:15 am
Turkey out, covered, resting1:15 pm
Carve1:50 pm

Those are typical times. Ovens vary, so go by a meat thermometer: 165°F / 74°C in the thickest part of the thigh.

3. Use the resting time for the hot dishes

The 45-minute rest is the most useful slot in the day. The moment the turkey comes out, the oven goes up to 425°F (220°C). The Okafors put roast potatoes in at 1:15 (45 minutes) and honey-roast carrots and parsnips in at 1:20 (40 minutes). Both come out at 2:00 with the turkey carved and waiting.

4. One oven, one temperature at a time

This is where most dinners go wrong. Stuffing at 350°F and potatoes at 425°F in the same oven at the same time doesn't work. You have three ways out: move one dish to a second oven, set both to the same temperature and adjust the time, or cook one earlier and reheat it.

Count your shelves too. The turkey takes two of the Okafors' three shelves until 1:15. Potatoes and carrots then take two. The pigs in blankets and stuffing go into the countertop oven at 400°F (205°C), so nothing fights for space.

5. Put sauces and greens on the hob, last

The hob is your second oven. Gravy goes on at 1:45 for 15 minutes using the turkey juices. Brussels sprouts with bacon go on at the same time on another burner. Four burners, two used, nothing rushed. If you have a slow cooker, it's a good home for red cabbage or mulled wine and frees a burner.

6. Do half of it on the days before

Anything cold or reheatable can move off the day:

DayJob
Mon 21 DecTurkey from freezer to fridge (about 1 day per 4-5 lb, so 4 days)
Wed 23 DecMake the cranberry sauce
Thu 24 DecHerb butter, peeled potatoes in water, gravy base, bake the yule log

7. Buy the right amount

For 8 adults and 2 children (count kids as half, so 9 people): about 1.25 lb (570 g) of bone-in turkey each makes 11.3 lb, so a 14 lb bird leaves leftovers for sandwiches on Boxing Day. Allow about half a pound (225 g) of potatoes per person and a quarter pound (115 g) of each vegetable side.

8. Give every helper their own list

Nobody should have to ask "what can I do?" Split the timeline by person. Sam: potatoes in at 1:15, sprouts on at 1:45, potatoes out at 2:00. Grandma Rose: carrots and parsnips, stuffing, cranberry sauce the day before. The kids: pigs in blankets and plating the yule log at 3:05. Print each person their part and stick the full timeline on a cupboard door.

On the day, keep one copy of the full timeline where the cook can see it and tick each line as it happens. If you fall ten minutes behind, everything after it slides by ten minutes too, so the first job is to tell the table, not to rush the turkey. Resting meat is forgiving. Undercooked meat is not.

Questions people ask

What time should the turkey go in for a 2 pm Christmas dinner?

For a 14 lb unstuffed turkey at 325°F (165°C), allow about 3 hours plus 45 minutes resting, so it goes in around 10:15 am. Bigger birds go in earlier. Always check it reaches 165°F / 74°C in the thickest part of the thigh.

How long should a turkey rest?

30 to 45 minutes, covered loosely with foil. Resting frees the oven for potatoes and other sides at a higher temperature.

How long does a frozen turkey take to thaw?

In the fridge, allow about one day for every 4 to 5 lb. A 14 lb turkey needs about 4 days, so it comes out of the freezer around 21 December.

How do I cook everything with one oven?

Group dishes by temperature, use the turkey's resting time for the hottest dishes, and move sauces and greens to the hob. Make cranberry sauce and desserts the day before.

How much turkey do I need per person?

About 1.25 lb (570 g) of bone-in turkey per adult, half that for children. That leaves a little for leftovers.
